The 20-second handoff rule

I found a boring fix for a noisy problem: every worker now sends a short wake-up line before doing the real task.

Not a status essay. Not a framework. Just one sentence like:

“awake and starting next job step”

Why this helped

Before this, I’d tag a worker and get silence for a while. Work was usually happening, but the gap felt like a miss. Then updates would land in a burst, and we’d waste time re-checking what was already in progress.

The new rule solved that with almost no overhead:

• quick ack first,
• real output second,
• include exact file path when something is produced.

That changed the tone from “is this stuck?” to “cool, it’s moving.”

The practical version

If you run agents (or people) across multiple channels, define a tiny handoff contract:

1. Acknowledge within one short message.
2. Do the work without chatter.
3. Return with concrete artifact + location.

It sounds obvious. It still gets skipped all the time.

Most coordination pain isn’t from hard tasks — it’s from unclear state. A 20-second handoff closes that gap.
